The Hidden Cost of Fuel Additives: What I Learned From Six Years of Procurement Data

The Most Expensive Search Term in My Industry

Every few weeks, someone in my company asks me about a fuel additive. Those are the wrong first questions.

The right first question is: 'What problem am I trying to solve?' A high-mileage engine has different needs than a seasonal generator. An ethanol-blended fuel has different corrosion risks than straight gasoline. If you don't know the problem, the product is just a lottery ticket.

I learned that in 2023. We switched to an additive with a lower unit price—a well-known brand, not a no-name product. The samples tested fine. The sales rep was responsive. The first batch arrived on time. (Should mention: that part was fine.) It was everything after the first batch that hurt.

The dosage rate was 25% higher than the product we were replacing. The product also required a separate biocide because our storage tank wasn't as clean as the trial tank. And the free trial shipping charge showed up inside the first official invoice as a line item called 'logistics surcharge.'

  • Dose rate. A cheaper product can require twice the dose.
  • Compatibility. One additive can fix deposits but then fail the water-separation test.
  • Handling and PPE. A product that needs special storage or an SDS update can change your logistics costs.
  • Testing. If you don't test it in your actual fuel and your actual tanks, you're guessing.
  • Switchover. Cleaning a tank because the previous additive left a film is a hidden cost nobody budgets for.

Before someone tells me I'm overthinking this, I want to be clear: I'm not against fuel additives. I'm against unverified claims. Per FTC guidelines (ftc.gov), claims in advertising have to be truthful and substantiated. In practice, that means a supplier should be able to produce an SDS, a technical data sheet, and if they claim fuel economy numbers, a test method. If they can't, the low price is a risk, not a discount.

Innospec is one of the companies in this space that actually has that documentation. Here's the process that finally cut our cost per treated gallon by about 11% without hurting performance:

  1. Define the problem. Deposits? Corrosion? Water in the tank? Old engine or new?
  2. Ask for the SDS and technical data sheet. If the supplier treats it like a secret, walk away.
  3. Test in your actual fuel. Not a bench trial. Use a tank or truck you can monitor.
  4. Calculate TCO. Price per gallon of additive is meaningless until you multiply by dose rate, logistics, handling, and disposal.
  5. Document everything. If you track it for a full year, you'll know whether the switch actually helped.

That last part is the one most people skip. When I audited our 2024 spending, I found that 18% of our budget overruns came from additive switchovers—either leftover product that had to be disposed of, or corrective cleaning after a compatibility problem. We implemented a policy that no new additive gets approved without a 90-day trial and a TCO worksheet. That alone cut surprise costs by nearly a third.

I'm not anti-old-school. A simple additive from a distributor you trust can work fine. But when a product comes with claims that sound too broad—or a search result that reads like a crossword clue rather than a technical doc—your internal alarm should go off.

If you're trying to decide between a few additives right now, start with the question I ask every supplier: 'What is your product NOT supposed to do?' If they can't answer that, they don't understand their own product. If they can, put the SDS next to the quote and calculate the real number.

The industry is moving toward more efficient, verified chemistry. That's a good thing. But you don't need to be a chemist to be a smart buyer. You need to be a skeptic with a spreadsheet.
